With around 700 employees, Allgaier GmbH is a medium-sized logistics service provider headquartered in Neu-Ulm. Founded in 1978, the company is known as one of the experts for transport, logistics, industrial assembly, export packaging and security logistics in southern Germany.
The new logistics centre in Günzburg marked the next step in Allgaier’s growth journey. From day one, the project came with unique requirements: a 50,000m² facility had to be built before anyone even knew which customers would eventually move in, and consequently, what product types would be stored. That meant one thing: flexibility wasn’t just helpful, it was critical.
To make the centre future‑proof, every component needed to work together seamlessly, adapt quickly and scale without disruption. Rather than getting multiple vendors to align and risking delays or mismatched systems, Allgaier made a strategic call: choose one end‑to‑end provider for the entire solution. This approach reduced complexity, minimised risks and created a solid foundation for the growth still to come.

Just the dimensions of the new building alone were already impressive: five hall ships with different equipment, a fully racked multi-user hall, shelf racks for small parts, wide-aisle racks for standard goods and narrow aisles for particularly space-saving storage. But the real challenge was that the hall was completed without concrete customer contracts in place. For Allgaier, this meant developing a logistics solution that can be used for a multitude of customer requirements.
In addition to technical planning, the factor of time was added. The centre had to be ready for operation in a few months’ time to be able to react flexibly when the first customer presented itself. At the same time, it was important to find suitable staff, which proved to be a major challenge in a highly competitive job market.
To successfully implement a project of this scale, it was crucial for Allgaier to keep the number of interfaces to a minimum. They were looking for a partner who would not only supply equipment but also provide a complete solution package. That is why they chose Toyota Material Handling as their total solution provider.
The all-in strategy brought numerous benefits. By sourcing equipment, racking systems, software, the rental fleet and financing from Toyota Material Handling, coordination processes were streamlined, technical risks were minimised and seamless integration was ensured. Above all, the result was a system that is scalable in the long term and can be adapted to meet a variety of customer requirements.
At its Günzburg site, Allgaier uses almost the entire range of forklift trucks from Toyota Material Handling, from low level order pickers to reach trucks and counterbalanced forklifts, right through to Very Narrow Aisle (VNA) forklifts, all of which ensure smooth operations.
The Toyota racking systems – including shelving, wide-aisle and narrow-aisle solutions – have also been combined to make optimum use of the space. Close coordination between the equipment and the racking systems ensures that all processes run smoothly together.
In addition, Allgaier deployed the Toyota I_Site fleet management software, which ensures transparency and efficiency at the logistics centre. This solution enables the entire fleet to be monitored in real time – from loading cycles and utilisation rates to driver management, as well as providing transparency regarding costs and damage. This makes it clear which vehicles are being used most efficiently, allowing for continuous optimisation.
A project of this scale also presents economic challenges. Equipment has lead times, yet customer projects have fixed start dates. Toyota Material Handling bridged this gap with a flexible rental fleet that guaranteed rapid availability: shortly after the contract was signed, the first temporary units were delivered, which were later replaced by new equipment. This meant that the logistics centre was up and running early on and Allgaier could respond flexibly to its customers’ needs.
The investments were financed through Toyota Commercial Finance. This solution gave the company the flexibility it needed to plan its investments whilst preserving liquidity. This not only ensured that the project could go live quickly but also laid the foundations for further growth.
The technical implementation was only part of the success. The nature of the collaboration was just as crucial. Planning and implementation were carried out in a spirit of partnership, with transparency and at a rapid pace. Challenges were addressed head-on and resolved together. This open approach fostered trust and laid the foundations for a collaborative working relationship.

The project in Günzburg marks not an end point, but a beginning. Allgaier is already exploring further optimisations, such as expanding the racking system and implementing Real Time Location Systems (RTLS) to track equipment and goods with centimetre-level accuracy. At the same time, the focus on sustainability is growing. Energy-efficient equipment and resource-saving processes are set to become central components of future projects.
